All of these are undoubtedly part of it. Nevertheless, they describe only a fraction of what actually constitutes good leadership. After all, behind every strategy, every transformation, and ultimately every corporate culture lie decisions. More specifically: the way in which these decisions are made.

The longer I work with companies, the more firmly I am convinced that this is precisely where one of the key levers of modern leadership lies. Not in the number of meetings, not in ever-changing organizational charts, and not solely in the competence of individual leaders, but in how an organization prepares, makes, reviews, and takes responsibility for decisions.

I call this approach Decision Architecture.

Decision-making structures have always been a product of their time

Over the decades, companies have established decision-making processes designed primarily to ensure one thing: stability. Information was less readily available, markets were relatively predictable, and speed played a different role than it does today. It therefore made sense to shift decision-making to higher levels of management, where experience, knowledge, and responsibility were concentrated.

This management model was by no means wrong. On the contrary: it made companies successful, enabled growth, and created millions of jobs. It was the right response to the conditions of its time. But any architecture works well only as long as the conditions for which it was created remain in place.

It is precisely these conditions that are currently undergoing fundamental change. Artificial intelligence not only accelerates access to information; it also changes its quality and availability. Employees can create analyses, compare scenarios, evaluate data, or simulate the potential consequences of a decision within a matter of minutes. Capabilities that previously required specialized departments or external consultants are increasingly available right at the workplace.

Knowledge is thus becoming less and less tied to the traditional hierarchies of a company. It emerges simultaneously in many places.

As a result, centralized decision-making loses some of its previous advantages. Centralized leadership is not inherently worse, but the information landscape has changed.

The crucial question is no longer just: Who decides?

Many companies are currently focusing intensively on digitalization, automation, and the use of new AI tools. While this is necessary, I believe it does not go far enough.

The key will be to take a fresh look at the decisions themselves. Decision architecture, therefore, does not primarily ask, Who is allowed to make decisions? Instead , it poses a more fundamental question: How must decisions be made within an organization to ensure they are of the highest possible quality?

This also changes our understanding of leadership. In the future, a good leader will not necessarily be defined by making as many important decisions as possible on their own. Their role will increasingly consist of creating an environment in which good decisions can emerge at the right levels. Management is thus becoming less of a central decision-making authority and more of a designer of a system in which human experience, responsibility, and judgment are combined with the capabilities of artificial intelligence.

AI does not relieve leadership of its responsibility

This is explicitly not about delegating decisions to algorithms.

The opposite is true. The more capable intelligent systems become, the more important it is to determine where human judgment remains indispensable. Companies must distinguish more clearly between which decisions can be prepared by AI, where AI should provide analyses or scenarios, and at what point a human must take responsibility and make a judgment.

This distinction will become one of the key management tasks in the coming years.

Therefore, it is not necessarily the companies with the most powerful AI systems that will be successful. Rather, the decisive factor will be whether they have clarified which decisions are made where, by whom, and on what basis.

At first glance, this sounds like an organizational or technical issue. In reality, however, it touches on the very essence of leadership.

Every decision-making structure shapes the culture

Decisions provide guidance or create uncertainty. They can foster trust or reinforce mistrust, enable personal responsibility or create dependence.

Decision architecture is therefore much more than just a description of a process. It shapes a company’s culture. When employees feel that they are truly trusted to make decisions, their sense of responsibility grows. If, on the other hand, decisions are regularly escalated back up the chain, a different behavior emerges: People play it safe, wait for approval, and become less willing to take risks.

In the long run, this organizational structure affects not only a company’s pace, but also motivation, innovation, and the willingness to take on responsibility.

Perhaps we still underestimate how strongly individual leadership decisions shape an organization’s mindset. An unnecessary approval loop isn’t just a step in the process—it sends a message. Additional oversight also sends a message. The same applies to genuine delegation and the deliberate granting of decision-making autonomy. That’s why it’s not enough to simply ask what decision was made.

Equally important is the question: What kind of culture are we creating through the way we make decisions?

This is where AI-Augmented Leadership begins

For me, this is precisely where the essence of AI-Augmented Leadership lies. It’s not about the next AI tool, increasingly sophisticated prompts, or automating existing processes as quickly as possible. It begins with the deliberate design of a decision-making system that meaningfully combines human judgment with technological capabilities.

The central task of modern leadership may therefore lie less in knowing as many answers as possible. It will become more important to create an organization in which a large number of good decisions can be made every day, because people are allowed to take responsibility while also having access to better information, analyses, and a sound basis for decision-making.

If this succeeds, artificial intelligence will not only transform a company’s productivity; it will also transform the quality of its thinking. And perhaps that is precisely where the real revolution lies: not in the technology itself, but in the way we use it to make decisions together.

by Frank Rechsteiner

When I ask executives what they look for in good leadership, they usually mention similar concepts: clear communication, motivated employees, a compelling strategy, or a strong corporate culture.
